A future-proof concept for handling warehouse, order picking and logistics processes
Our customer, Agrobs GmbH & Co KG, is a family-run company from Bavaria that specializes in the development and production of high-quality feed for horses, pets, livestock, cattle and wild animals. Agrobs is particularly well-known for its diverse hay substitute products, which consist of over 60 different grasses and herbs. The right approach to nature and the well-being of the animal have been a priority at Agrobs for decades.
In addition to producing and selling its own products, Agrobs also acts as a wholesaler for an extensive range of feed from well-known manufacturers, horse care products and bedding.
The task: Development of a holistic concept for a new logistics center including selection of suitable technology.

Initial situation & problems
Agrobs GmbH & Co KG is reaching its limits due to its rapid growth. To relieve the situation, a new building is to be erected in which the logistics are to be consolidated. The technology to be used and the design of the building are still open.
Approach and methodology
Approach and solution: The project was divided into three sprints in order to develop a future-proof concept for handling the warehouse, picking and logistics processes at Agrobs GmbH & Co:
Project initiation and as-is analysis
As part of the as-is analysis, the current material flows and processes were recorded and a planning database was created.
Logistics concept
Taking into account the defined planning parameters, three warehouse concepts were compared. In the further course of the project, the variant with two storage areas, consisting of a pallet warehouse and a container warehouse, was pursued further. The necessary storage capacity and the required number of storage locations for the defined target year were determined. An integrated, fully automated storage and picking concept was developed, particularly for handling bags.
In addition, further automation technologies were specifically selected that promise efficient handling of the processes.
Plant structure concept
The areas required in the logistics center were defined and dimensioned for the block layout. A real layout was derived from this, which represents an initial concept for the future logistics center.
Outlook and next steps
Solid foundation for sustainable growth
The development of a sustainable logistics concept with a factory structure concept and automation solutions has paved the way for the sustainable growth of Agrobs as a producer, distributor and wholesaler.
The next steps for implementing the customized concept for online trading with bagged goods for a new logistics unit and a gradual integration of specific system components as well as forward-looking automation approaches have also already been outlined.
