Our customer, the Liebherr Group, is a family-run company and has just over 55,000 employees in more than 150 companies worldwide. Since its foundation 75 years ago, the Liebherr Group has not only been one of the largest manufacturers of construction machinery in the world, but also offers high-quality, user-oriented products and services in many other areas.

We were able to support Liebherr-Werk Bischofshofen GmbH with the development of a sustainable target image for the plant in Bischofshofen, Austria. With 65 years of experience and a high level of expertise in development, design and production, Liebherr-Werk Bischofshofen GmbH is also known for continuous innovation. One example of this is the innovative XPower wheel loader concept, which sets new standards in terms of fuel efficiency, performance, robustness and comfort.

The task:

Due to a planned conversion of the product portfolio to be manufactured at the Bischofshofen site and a simultaneous increase in the number of units by 2030 as part of Liebherr’s 10,000+ strategy, the production and logistics in the steel construction (IZ) of the Bischofshofen plant is facing the challenge of providing the necessary capacities for this.

The project:

Together with Liebherr, a future-proof target image for steel construction was to be developed on the basis of the structures at the Bischofshofen site, which shows the technical and organizational possibilities for automated and digitalized production and logistics as well as the necessary prerequisites for the sustainable implementation of the Liebherr Strategy 10,000+.

Our contribution

Challenges:

The challenges that the Liebherr plant in Bischofshofen will have to overcome in the coming years are complex: adapting production and logistics processes and increasing the number of units represent a considerable challenge in terms of production capacity and resource utilization. At the same time, it must be ensured that further growth is possible beyond 2030. The ability to be flexible in terms of quantities plays a central role in this, which is to be achieved through the scalability and “breathability” of production. Finally, it is important to mitigate the worsening shortage of skilled workers. This is to be achieved through targeted progress in the areas of digitalization and automation in order to increase efficiency and relieve workers of repetitive tasks.

Approach and methodology

These tasks were accomplished by applying our ifp consulting-specific strategic planning approach, whose methodology comprises three key steps:

  • Step 1: The planning approach began with a comprehensive analysis of the current situation of the individual functional areas and the existing steel construction infrastructure. The existing opportunities and challenges were identified in order to create a sound basis for the next planning steps.

  • Step 2: Subsequently, in a second step, an overarching vision for steel construction (IZ) was developed at the highest level, which was concretized into an individual target image for each functional area. This took into account the previously identified potentials. In workshop-based formats, inspirational sessions were used to create visionary and creative incentives for a potential solution space, which was then specified together with the customer and tailored to the exact requirements.

  • Step 3: In the third and final step of the methodology, the individual target images were finally brought back together or consolidated in order to define a holistic overall target image for steel construction. Finally, an implementation strategy was developed that sets out specific measures for the gradual realization of the defined objectives.

Result:

The newly developed production concept offers a future-oriented, scalable model for the sustainable further development of IZ Stahlbau. This will be a role model for the sustainable further development of IZ Stahlbau. A clear focus on core competencies and the targeted integration of innovative technologies will ensure a technological edge over the competition. A key advantage of the new concept is the 15% reduction in overall costs when producing the target number of units compared to the previous production model. In addition, optimized production and material flows will increase space efficiency by 16%, measured in terms of production hours per square meter. Another key aspect is the increase in the level of automation, which in the long term will help to counteract the shortage of skilled workers and, in the long term, enable a shift without employees.

Outlook

Increased efficiency and competitiveness

The next planning steps will focus on the detailed elaboration of the new production concept, including the development of a precise detailed layout. At the same time, IZ-Stahlbau will begin implementing the first incremental improvement measures from the project, initially focusing on measures with a defined high priority. In addition to the detailed planning and implementation of measures, detailed feasibility studies are carried out for the visionary technological concepts in order to systematically evaluate their potential and create a sound basis for decision-making for future implementation. This ensures that the targeted innovations are feasible and contribute to increasing the efficiency and competitiveness of IZ-Stahlbau in the long term.
